Running two aircraft without a dispatcher

The three failure points of an owner-run operation, which one arrives first, and the cheapest fixes for each.

A second aircraft roughly doubles revenue potential and more than doubles the coordination load, which is why the second aircraft is where many regional operations stop being enjoyable to run.

What breaks first

Not the flying. The answering.

With one aircraft the answer to any request is yes or no, and you know it instantly. With two, every request requires checking two calendars, two crews and two maintenance states — while you are also flying one of them.

The symptom is response time, and it is the one variable that most determines whether you win the job. An operator who was replying in twenty minutes with one aircraft replies in four hours with two.

The three failure points, in the order they arrive

1. Response time

Arrives immediately. The fix is not a system: it is a rule about when you are unreachable and somebody who can give a provisional answer while you fly.

A provisional answer is enough. «Aircraft available, rate to confirm within two hours» holds the job.

What does not hold it is silence followed by a perfect quote. The intermediary has already told the passenger something by then, and it was not about you.

2. Double-committing

Arrives within months. Two verbal holds on the same day, neither written down, both assumed confirmed.

Cheap fix: one calendar that is the truth, even if it is paper, and nothing is a hold until it is on it. The specific aircraft is assigned on confirmation, based on passenger count, baggage and the destination field.

3. Maintenance collision

Arrives at the first inspection. Two aircraft whose scheduled work lands in the same fortnight takes you from two to zero.

Fix: stagger deliberately, even at some cost, when acquiring the second aircraft. Operators who buy identical aircraft at the same time inherit identical maintenance cycles, which is one more argument for a different second category.

What does not need fixing yet

Automation. At two aircraft the coordination is small enough that a rule and a shared calendar beat software. A Quepos hop at 33.4 nautical miles and a Drake Bay run at 83.5 in one day is legible on paper.

And a full-time dispatcher. The economics rarely work below four aircraft. What works earlier is a part-time person who answers and holds, not one who decides.

The distinction protects both of you. Someone answering within a defined script carries no operational judgement, which means no training burden and no exposure for decisions they were not qualified to make.

The trap of the short second leg

Liberia to Tamarindo is 23.2 nautical miles. With two aircraft the temptation is to chain more short work because capacity exists.

Short legs consume the same coordination as long ones and contribute less. We quote waiting time and aircraft overnights at the destination: tell us whether you return the same day or the aircraft waits, and we include it in the price. An operation that fills its second aircraft with hops feels busier and earns about the same.

When to add the person

Not when you can afford it. When your response time has stopped being competitive, which is measurable and arrives earlier than the affordability point. The aircraft may need to reposition to the departure aerodrome, and that leg forms part of the quote. Operators we bring on evidence current certification, insurance and fleet documentation before receiving a first assignment.

Frequently asked questions

What breaks first with a second aircraft?

The answering, not the flying. Response time goes from twenty minutes to four hours.

What is the cheapest fix?

A rule about when you are unreachable, and somebody who can give a provisional answer.

How do I stop double-committing?

One calendar that is the truth, even on paper, and nothing is a hold until it is on it.

Why stagger maintenance?

Because two aircraft inspected in the same fortnight takes you from two to zero. Buying identical aircraft together inherits identical cycles.

Do I need software at two aircraft?

No. A rule and a shared calendar beat it at this size.

What should a part-time person be allowed to do?

Answer and hold, not decide. Working to a defined script carries no operational judgement and no training burden.

When should I hire?

When response time stops being competitive, which arrives earlier than the point where you can afford it.
